AQL 2.5 Explained: What Your QC Inspection Really Means
Every uniform supplier quotes "AQL 2.5" in their quality documentation. Most buyers accept it as a standard without fully understanding what it means for their order. This article breaks it down in plain language so you know exactly what level of quality control you are getting.
What Is AQL?
AQL stands for Acceptable Quality Limit (sometimes called Acceptable Quality Level). It is a statistical method defined by the international standard ISO 2859-1 that determines how many defective items are tolerable in a randomly inspected sample of your order.
Here is the key idea: rather than checking every single garment in an order of 5,000 pieces, a factory inspects a representative sample. The AQL number tells you the maximum percentage of defects allowed in that sample before the entire batch is rejected.
The AQL number itself is not a percentage of the whole order. It is a threshold applied to the inspected sample. AQL 2.5 means that during inspection, up to 2.5% of the sampled units can have minor defects before the lot fails. This does not mean 2.5% of your total order can be defective. The math is more nuanced, and that is what the sampling tables handle.
AQL is not a guarantee that zero defective garments exist in your order. It is a statistically sound method that gives you a defined confidence level that the overall defect rate in the shipment is within acceptable bounds.
How AQL Sampling Works
AQL inspection follows a three-step process based on standardized tables. Here is how it works in practice:
Step 1: Determine the lot size
Your lot is the total number of garments in a single shipment or production run. If you ordered 3,000 polo shirts and they are packed and ready, that is your lot of 3,000 units.
Step 2: Find the sample size
Using the AQL sampling table (ISO 2859-1), the inspector looks up your lot size to find how many pieces to randomly pull for inspection. For a lot of 3,000 units at General Inspection Level II (the most common level), the sample size is 125 pieces. The inspector selects these 125 pieces randomly from different cartons across the shipment.
Step 3: Apply accept and reject numbers
Each sampled piece is inspected for defects. The AQL table also gives two numbers:
- Accept number (Ac): The maximum number of defects allowed in the sample. For 125 pieces at AQL 2.5, the accept number is 7.
- Reject number (Re): If defects reach this number, the lot fails. For 125 pieces at AQL 2.5, the reject number is 8.
So in this example: inspect 125 pieces. If you find 7 or fewer defects, the lot passes. If you find 8 or more, the lot is rejected and the factory must take corrective action.

AQL 2.5 vs AQL 4.0 vs AQL 1.0: What Each Level Means
Different AQL levels reflect different tolerance for defects. The lower the number, the stricter the standard. Here is how the three most common levels compare:

There is also a distinction between major and minor defects. AQL 2.5 typically applies to minor defects (a loose thread, a small color variation). Major defects (a missing button, a torn seam, a wrong size label) usually trigger immediate rejection regardless of AQL calculations. Most inspections use AQL 0 for critical defects, meaning zero critical defects are accepted.
At AQL 2.5, a lot of 3,000 uniforms has roughly a 95% confidence level that the true defect rate in the shipment is below 2.5%. This strikes a practical balance: strict enough to catch systemic production issues, realistic enough to avoid rejecting entire shipments over a single loose thread.
What Gets Inspected During an AQL 2.5 Inspection
AQL defines how many pieces to check and how many defects are acceptable. But it does not specify what to look for. That depends on your product specification and the inspector's checklist. For custom uniforms and workwear, a thorough AQL 2.5 inspection typically covers:
Stitching and seam quality
Inspectors check seam strength, stitch density (stitches per inch), thread tension, and look for skipped stitches, broken threads, or unravelling. Critical seams like shoulder joins, side seams, and collar attachments get extra attention.
Color consistency
Each piece is compared against the approved color standard (usually a Pantone reference or lab dip). Inspectors check for color variation between pieces in the same lot, uneven dyeing, and colorfastness issues. Even a slight shade difference is noticeable when 50 employees stand side by side.
Measurements and fit
A sample of pieces from each size is measured against the approved tech pack dimensions. Key measurements include chest, waist, sleeve length, body length, and collar size. Tolerance is typically plus or minus 1-2 cm depending on the garment type and the buyer's specification.
Fabric defects
The fabric itself is checked for holes, pulls, stains, oil marks, weaving defects, pilling, and inconsistent texture. Fabric defects that were present before cutting often affect multiple pieces from the same roll.
Labels, trims, and accessories
Hang tags, care labels, brand labels, buttons, zippers, snaps, and any other trims are verified against the specification. Wrong care instructions or missing labels are common defects caught at this stage.
Packing and packaging
Inspectors verify that each piece is packed according to the packing list: correct size assortment, correct folding method, polybag or tissue wrapping as specified, and carton labeling for easy warehouse receiving.
What Happens When AQL Inspection Fails
A failed AQL 2.5 inspection is not the end of the process. It triggers a defined set of actions between the manufacturer and the buyer. Here are the typical outcomes:
1. Rework
If the defects are fixable (loose threads, minor stitching issues, wrong labels), the factory reworks the defective pieces and presents the lot for re-inspection. This is the most common outcome for minor failures where only a few pieces exceeded the accept threshold.
2. 100% sorting
If the defect rate suggests a systemic issue but not all pieces are affected, the factory may sort through the entire lot, removing defective pieces. The good pieces are presented for re-inspection, and the defective pieces are either reworked or discarded.
3. Rejection
If the defect rate is too high or the defects are fundamental (wrong fabric, incorrect construction, major dimensional errors), the entire lot is rejected. This typically leads to a negotiation: does the factory reproduce the order at their cost, or does the buyer accept a discount on the flawed shipment?
4. Conditional acceptance
In some cases, the buyer may choose to accept the lot with a price concession. This happens when the order is time-sensitive and rework would delay delivery past an acceptable date.
Do not just ask "Do you do AQL 2.5?" Ask who performs the inspection (in-house QC team or third party), when it happens (during production or only at the end), and what happens to the report (do you receive it before shipment?). A supplier who cannot answer these three questions clearly is not conducting a meaningful AQL inspection.
Beyond AQL: What Else to Check Before Shipment
AQL 2.5 inspection is essential, but it is one part of a complete quality assurance picture. For custom uniforms, consider these additional checks:
Pre-production samples
Before bulk production begins, your supplier should provide a pre-production sample (also called a PP sample or counter sample). This is your opportunity to verify fit, fabric hand feel, construction quality, and color before 3,000 pieces are made. Approving a PP sample and then comparing the bulk production against it is a critical quality control step.
Fabric testing
Independent fabric testing (colorfastness to washing, pilling resistance, tensile strength, shrinkage rate) verifies that the fabric meets your performance requirements. For workwear, testing against relevant standards like EN ISO 20471 (high-visibility) or EN 13681 (flame resistance) may be required.
In-line inspection
Inspection during production, not just at the end, catches issues early. When a problem is found during in-line inspection, only a portion of the order is affected. When the same problem is found only during final AQL inspection, the entire lot may need rework.
Packing and shipping verification
Before sealing cartons, verify the packing list accuracy, carton markings, and shipping labels. Errors at this stage cause warehouse confusion and distribution delays that no AQL inspection will catch.
